Hub, Spoke or Federated? Choosing Your AI Operating Model

Every AI transformation eventually asks: who owns AI? The three honest answers are hub (a central team does it), spoke (business units do it), and federated (a small center sets standards, units execute).
Hubs move fast early and bottleneck later. Spokes scale ownership but fragment platforms and duplicate mistakes. Federated models balance both — at the cost of requiring genuinely senior people in the center who lead through standards rather than control.
Our observation: most organizations should start hub-weighted and consciously migrate federated as capability spreads. The mistake is drifting there by accident instead of designing the transition.
